Honest question: how does a small studio survive now?

Polyarc made a beloved game, cut staff, lost funding, tried a "hail mary" publisher deal, and still closed. They even released a non-VR version to widen the audience.

If that team couldn't make it work, what's the playbook for a small studio in 2026? Is it just luck at this point? Asking as someone who does marketing and is very curious what would've actually moved the needle.
